How to Choose a Packaging Printer: What to Ask, What to Check, and How to Avoid Costly Mistakes
The packaging printer is the last link in the chain between a design and a finished product. A printer who misunderstands the brief, uses the wrong substrate, or runs an uncalibrated press will produce packaging that looks nothing like what was designed — and most of that loss is not recoverable. You cannot reprint 10,000 boxes with a week to go before a retail launch.
Choosing a packaging printer is not just about getting the lowest cost per unit. It is about finding a supplier with the right process capability, the right substrate access, the right minimum order thresholds, and the right communication standards for your project's requirements. This guide covers how to evaluate and brief a packaging printer before placing an order.
Understanding Print Process Options
Before evaluating printers, understand which print process is appropriate for your packaging format, quantity, and design.
Digital printing uses inkjet or electrophotographic technology to apply ink directly from a digital file, with no plates or tooling. Suitable for: labels (from 25 units), folding cartons (from 25–100 units at specialist digital carton printers), short-run flexible packaging (from 100 units). The per-unit cost is higher than offset or flexo at volume, but there is no setup cost, no plate cost, and no minimum quantity (beyond the supplier's stated minimum). Colour is CMYK-based; Pantone spot colours are simulated rather than exact. Best for: launch quantities, short runs, product testing, seasonal limited editions.
Offset lithography applies ink to a rubber blanket from metal plates and then transfers to the substrate. High quality, accurate colour (CMYK + Pantone spot options), consistent results across large runs. Suitable for: folding cartons, labels, paperboard packaging. Minimum quantities typically 500–2,000 units; setup costs (plate making, make-ready) of $300–$1,000 per job. Per-unit cost drops sharply at 1,000+ units. Best for: mid-to-high volume carton, label, and paperboard packaging.
Flexographic printing uses flexible polymer plates and fast-drying inks. Standard for: flexible packaging (pouches, films, bags), corrugated boxes, labels at high volume. Minimum quantities typically 2,000–10,000 units; plate costs of $500–$3,000 per job. Best for: flexible packaging, corrugated, and very high-volume label runs.
Screen printing applies ink through a mesh stencil. Used for: glass decoration, ceramic labels (ACL), specialist substrates that other processes cannot handle. Relatively slow and expensive per unit; used where no other process achieves the required result.
The print process determines which suppliers are relevant. A digital label printer and a flexo flexible packaging converter are different types of supplier serving different needs. Knowing which process you need narrows the supplier search significantly.
Evaluating a Packaging Printer: Eight Questions to Ask
1. What substrates do you regularly run?
Every printer has substrates they run well and substrates they rarely or never run. A label printer that primarily runs white BOPP may not have experience with clear BOPP or speciality wine label materials. A carton printer that primarily runs 350gsm SBS may not have experience with 450gsm board or coated kraft.
Ask specifically about your substrate. If the printer has not regularly produced your specific material combination in the last six months, treat this as a yellow flag requiring a physical sample before committing to a production order.
2. What colour management system do you use?
The answer reveals whether the printer is operating to industry standards or guessing. A well-run printer uses:
- ISO 12647-compliant colour targets (ISO 12647-2 for offset, ISO 12647-6 for flexo)
- A calibrated colour densitometer or spectrophotometer for press control
- G7 calibration (for process colour consistency across runs and presses)
A printer who cannot explain their colour management process is a printer who cannot guarantee colour results. For projects where brand colour accuracy is important, ask whether the printer can provide a contract proof (Epson or certified digital proof) before production.
3. What are your Pantone spot colour capabilities?
If your packaging includes Pantone spot colours, confirm:
- Does the press configuration allow spot colour inks (i.e., is it a 4-colour or 5/6/7-colour press)?
- Which Pantone inks does the printer regularly stock, and what is the lead time for non-stocked colours?
- What is the ink mixing procedure — do they mix in-house or buy pre-mixed from an ink supplier?
- What is the match tolerance they work to (Delta-E measurement)?
4. What finishing capabilities do you have in-house vs. subcontracted?
Finishing — laminating, foil stamping, embossing, cutting, creasing — can be performed in-house by the printer or subcontracted to a specialist finisher. In-house finishing means faster turnaround and single-point accountability. Subcontracted finishing means an additional supplier in the chain, additional lead time, and a potential quality control gap between processes.
If your project requires foil stamping or embossing, ask specifically whether this is performed in-house and ask to see recent samples of the finish quality.
5. What is your plate/setup cost and what does it cover?
Setup costs vary significantly between suppliers and are not always clearly disclosed upfront. Clarify:
- What does the setup cost cover? (Plates, make-ready, colour matching, first-off inspection?)
- Is the setup cost per colour or per job?
- Does the setup cost apply to reprints of the same artwork?
- What is the minimum order quantity at which setup costs are included in the per-unit price?
6. What is your quality control process?
A printer with no described QC process has no QC process. A well-run printer should describe:
- How colour is checked during the run (press pulls, spectrophotometric measurement)
- How physical dimensions and registration are checked (cut-to-print registration, fold accuracy)
- What happens when a job is out of tolerance (reprint policy, credit/replacement process)
- Whether finished goods are inspected before despatch and, if so, to what sampling standard
7. What is your reprint and rejection policy?
Print runs have an inherent waste margin. Standard trade practice is that the delivered quantity may be ±10% of the ordered quantity — printers quote to a nominal quantity and you accept the actual delivered quantity within that tolerance. If you order 1,000 boxes and receive 950, that is within standard trade tolerance; if you receive 900, it's typically a shortfall that needs to be addressed.
For film packaging (pouches, sleeves), waste percentages are higher — often ±10–15% — because of the setup waste at the beginning and end of each roll.
Understand upfront what the supplier's reprint and credit policy is for quality failures. If 5% of a print run has a colour defect, is that a warranty reprint, a credit, or your problem? Get this in writing.
8. Can you provide references or recent samples?
Any printer who cannot provide samples of recent comparable work (same substrate, similar format, similar finish specification) is a printer you cannot evaluate. Physical samples are non-negotiable before committing to a production order on any new supplier relationship.
The Supplier Brief: What to Provide
A supplier brief that provides complete information gets an accurate quote. An incomplete brief gets a quote with assumptions, and those assumptions may not match your requirements.
A complete packaging print brief includes:
Format and dimensions. The exact finished dimensions of the packaging: folded box size (H × W × D), label size (H × W), pouch size (W × H with gusset depth), etc. If a dieline is available, supply it.
Substrate specification. The specific board grade, weight, and surface finish — "350gsm SBS matte laminate one side" not "white board." If unsure, describe what you want to achieve and ask the supplier to recommend.
Print specification. CMYK only, or CMYK plus named Pantone spot colours. List the specific Pantone references.
Finishing specification. Which finishes are required: laminate (gloss, matte, soft-touch), spot UV (percentage of surface, location), foil (colour and type of foil, location), emboss/deboss (location), die-cut shape (standard or custom).
Quantity. The quantity required and whether this is a one-time run or an anticipated repeat order. Printers may price differently for known repeat business.
Timeline. The date artwork will be supplied and the required delivery date. Be realistic about artwork delivery — printers build production schedules around received artwork dates.
Proof requirement. Whether a digital proof, a physical contract proof, or a wet press proof is required before production approval.
Red Flags in a Packaging Printer Relationship
No samples provided before quoting. A printer who quotes without offering to show you samples of comparable work is either too busy to be cautious or doesn't have comparable work to show.
No proof process. A printer who proposes to go straight to production without a proof stage is a printer who expects you to accept whatever comes off the press. Always insist on a proof — digital at minimum, physical for projects where colour accuracy is critical.
Unrealistically short lead times. If a printer quotes a 5-day lead time for a job that every other supplier is quoting at 3–4 weeks, the short lead time either means the job will be rushed (poor QC) or the quote is to win the business and the real lead time will emerge later.
No response to the specification. A supplier who quotes a flat price without responding to or acknowledging the full specification has either not read the brief or is not planning to meet it. Every element of the specification should be acknowledged in the quote.

Should I use a local printer or an overseas printer? For short runs and projects where turnaround speed or communication ease is important, local printers justify any cost premium. For high-volume runs of well-specified, proven packaging, overseas suppliers (particularly in China and Eastern Europe) can offer significant cost advantages — provided the specification is complete and a physical sample is approved before the production run. Never use an overseas supplier for the first production run of a new packaging design without a physical sample approval.
What is the difference between a print broker and a print supplier? A print broker sources printing from a network of print suppliers, taking a margin for project management. A direct print supplier owns their presses. For straightforward jobs, direct suppliers are usually more cost-effective. For complex or specialist jobs, a broker with deep category knowledge (specialist in pharmaceutical cartons, specialist in flexible food packaging) can source suppliers and manage quality that a brand owner couldn't access directly.
How do I handle colour-critical packaging where brand colour accuracy is non-negotiable? Specify Pantone spot colours (not CMYK simulations), insist on a physical drawdown proof before production, and include a colour tolerance clause in the purchase order (for example, Delta-E ≤ 2.0 against the approved Pantone reference on the specified substrate). Build time for one reprint cycle into the production timeline in case the first run doesn't meet tolerance.
